CRM Setup

Stop losing leads in your text messages

A lead comes in by text on Tuesday, another through the website form, a third off a Facebook comment. By Friday two of them are cold — not because you're bad at your job, but because they never lived in the same place. A CRM fixes that, and the setup is the part most owners never get around to.

The tool matters less than the pipeline. We'll usually recommend the cheapest CRM that fits your workflow — often HubSpot's free tier or Zoho — rather than selling you something with features you'll never open.

Why this matters

The cheapest leads you'll ever get are the ones you already have

You paid for every lead that came in this month — in ad spend, in SEO work, in years of referral-earning craftsmanship. The ones that go cold are pure loss, and they almost never go cold because the customer chose a competitor on merit. They go cold because nobody followed up on day seven, and by then somebody else had.

Follow-up is the single highest-return, lowest-cost activity in a small service business, and it's also the first thing that falls off when you're on a roof at 4pm. That's not a discipline problem. It's a memory problem, and memory is exactly what software is for. A pipeline that shows you five open quotes and flags the two nobody has touched in a week will recover jobs you didn't know you'd lost.

There's a quieter benefit too: you finally get numbers. How many inquiries came in last month, which source produced them, how many turned into quotes, what percentage closed, and what the average job was worth. Owners running on gut feel are usually wrong about at least one of those, and being wrong about where leads come from means spending money in the wrong place.

What's at stake

  • Speed to first reply wins

The company that responds first usually gets the job. An automatic reply buys you hours while you're still on a jobsite.

  • Quotes need three touches

Most of the revenue hiding in a small business sits in quotes that got one follow-up and then silence.

  • Scattered means invisible

Leads split across texts, email, DMs, and voicemail can't be counted, and what can't be counted can't be improved.

  • It survives your team changing

When history lives in one person's phone, it walks out the door with them.

Who this is for

  • Owners tracking jobs across texts, email, and a legal pad
  • Small teams where two people call the same lead and nobody calls another
  • Businesses quoting jobs that need follow-up days or weeks later
  • Anyone who can't answer "how many leads did you get last month?"

When we'd tell you no

If you're a solo operator with three inquiries a month, you don't need a CRM yet. A shared inbox and a calendar reminder will do, and we'll tell you that.

What you get

CRM selection
A short recommendation based on your volume, team size, and budget — with the honest free-tier option named when it fits.
Contact import and cleanup
Existing customers pulled in from spreadsheets, phone contacts, and invoicing tools, de-duplicated and tagged.
Pipeline design
Stages that match how you actually sell: new inquiry, contacted, quoted, scheduled, won, lost — with an exit rule for each.
Website form connection
Every form on your site drops straight into the pipeline with source tracking, so you can see which page produced the lead.
Automatic first response
An instant, human-sounding reply the moment a form comes in, so nobody sits waiting while you're on a ladder.
Follow-up sequences
Reminder tasks and email templates for quote follow-up at day 2, day 7, and day 21 — where most recovered revenue hides.
Booking and calendar sync
Scheduling links connected to your real calendar so appointments write themselves into both systems.
Dashboard and training
One screen showing new leads, open quotes, and what's gone quiet, plus a recorded training session for you and your team.

Why First Mile Studio

Why owners hand us this part of the business

We're a small Tampa shop. That shapes how we work more than any list of features could.

  1. 01

We map your real workflow before touching software

We trace one actual lead from first contact to paid invoice and mark every place it could get dropped. The pipeline is built from that map, not from a template.

  2. 02

We recommend the cheapest thing that works

Free tiers handle more than most small teams need. We have no reseller commissions and no reason to talk you into a $400/month platform.

  3. 03

Simple enough that your crew uses it

Six stages, few required fields, and clear ownership. A CRM nobody updates is worse than a legal pad, so adoption drives every design decision.

  4. 04

    Your website feeds it directly

Because we build the sites too, forms drop into the pipeline with source tracking attached — you see which page produced which lead, not just that one arrived.

  5. 05

    Training, then a check-in

A working session with everyone who touches leads, then a follow-up two weeks later to fix the stages nobody is using in real life.

How the work runs

  1. 01

    Map your current flow

    Week 1

We trace one real lead from first contact to paid invoice and mark every place it could get dropped. That map becomes the pipeline.

  2. 02

    Build the pipeline

    Week 2

Stages, fields, tags, and owners configured, historical contacts imported, and the whole thing tested with sample leads.

  3. 03

    Connect the sources

    Week 2

Website forms, email, and calls routed into the CRM, plus the automatic first reply and internal notifications.

  4. 04

    Train and tune

    Weeks 3–4

A working session with whoever touches leads, then a check-in two weeks later to fix the stages nobody is using.

Questions owners ask

Basic CRM setup is included in First Step. Full pipeline and automation work is part of Forward Momentum and Growth Partner.

Which CRM do you set up?

Most often HubSpot or Zoho for general small business, or a field-service tool when scheduling and dispatch matter. We choose after we see your workflow, not before.

Will this cost me a monthly subscription?

Not necessarily. Several strong CRMs have free tiers that comfortably handle a small team's volume, and we'll start there when it fits.

Can it connect to HoneyBook or my invoicing tool?

Usually yes, through a native integration or an automation layer. Tell us what you already use on the discovery call and we'll confirm before setup.

What if my team won't use it?

That's why we design the pipeline around how you already work and keep it to a handful of stages. Fewer fields, better adoption.

Do you migrate old customer data?

Yes — spreadsheets, phone exports, and invoicing history get imported, de-duplicated, and tagged as part of setup.
